Decision & Trade-off

How to present decisions and trade-offs so viewers can understand why one direction was chosen over another, what criteria mattered, and what consequences were accepted.

01

Execution shows you can do. Decisions show you can think.

Two people may execute the same task equally well, but differ in how they frame options, choose criteria, and decide.

02

A decision needs alternatives to have meaning

If only one path appears in the story, viewers cannot tell whether a real choice existed.

03

Framework: Option → Criteria → Trade-off → Decision → Consequence

Option — what viable paths existed?

Criteria — how were they evaluated?

Trade-off — what did each option sacrifice?

Decision — what was chosen and why?

Consequence — what followed?

04

Criteria reduce subjectivity

Speed, cost, quality, user impact, scalability, compliance, maintainability, and reversibility can all shape evaluation.

05

Do not hide the trade-off

Good decisions rarely optimize everything.

Choosing speed may sacrifice polish; standardization may reduce flexibility; long-term architecture may increase upfront cost.

06

Reversibility can be an important criterion

Some decisions are expensive to undo; others can be tested and reversed quickly.

Under uncertainty, a reversible option may be wiser than a theoretically perfect one.

07

Not every good decision produces a positive outcome

A reasonable decision may still fail because assumptions were wrong or conditions changed.

Clear criteria and learning can still demonstrate judgment.

08

Decision logs turn thinking into evidence

Notes, rationale, comparison tables, experiment results, and design reviews make the decision process inspectable.

09

Applying this on Forwork

Each Project can include Key Decisions: options considered, criteria, trade-offs, final decision, and consequence.

Tips can capture the mental model behind the decision.

10

Conclusion

Do not only say what you chose.

Show why that choice existed among specific options, criteria, and trade-offs .

Option → Criteria → Trade-off → Decision → Consequence.
